Just Candy

Just Candy runs a personalization-heavy catalog of more than 16,000 SKUs. On VTEX, the brand was carrying a rigid and expensive tech stack, a dip in sales caused by user experience issues, and site management that leaned on heavy custom development. Just Candy partnered with Shero to move the full catalog to Shopify without compromising personalization or performance. Indexed pages increased 66% after the migration.

The Ask

Just Candy came to Shero for a full platform migration from VTEX to Shopify. The brand was facing a rigid and expensive tech stack, a dip in sales caused by user experience issues, and difficult site management that relied on heavy custom development. SEO performance and discoverability were a further concern. The goal was to simplify eCommerce operations, improve the user experience, and rebuild the site on a more scalable, cost-effective platform without compromising personalization or performance.

Finding the Solution

Shero leaned into the strengths of Shopify: an app ecosystem that reduces the need for custom development, built-in optimization for performance, conversion, and SEO, and tools that let non-technical teams manage the site efficiently. The solution included a Shopify-native architecture to cut future maintenance costs, advanced personalization workflows built on custom logic and app support, integrations with the Cierant personalization engine, ERP systems, and accessibility tools, and a custom migration framework to deliver a clean, accurate cutover without data loss.

Bringing it to Life

This was a complex migration, driven by the custom personalization workflows and product data spanning more than 16,000 SKUs. Shero moved product data, customer records, and order history while retaining SEO value and protecting data integrity. Custom-built scripts handled legacy data normalization so product, order, and customer records kept their structure. Matrixify managed metafields, product attributes, customer tagging, and dynamic pricing rules. Art fee logic and personalization workflows were recreated with a Shopify-native mindset to avoid unnecessary custom code, and automated feed generation was developed to sync external marketplace and personalization data.
Shero also implemented ShipX, with custom shipping logic built to cover the range of cart and destination scenarios across the catalog. Site structure and navigation were reorganized for better product discovery, backed by 301 redirects, structured data, and crawl optimizations.

Overcoming Challenges

The scale of the catalog was the hardest part. Moving more than 16,000 SKUs off VTEX meant normalizing legacy data that did not map cleanly onto Shopify, and the personalization workflows and art fee rules had to be rebuilt rather than ported across. Shero handled both with custom-built migration scripts, keeping product, order, and customer data intact through the cutover and holding SEO value in place with redirects and structured data.
